The Credential Sprawl Problem in Agentic AI

AI agents are creating credential sprawl at a scale traditional security processes can't manage. The solution isn't better secret storage — it's keeping secrets out of agents entirely.

Your company probably has a secret it doesn’t know about. Somewhere in a developer’s local .env file, or in a CI/CD environment variable nobody has audited in eighteen months, or in the system prompt of an AI agent that was deployed as a “quick experiment” six months ago — there’s a production API key with more access than it should have.

This is credential sprawl, and in the age of AI agents, it’s about to get a lot worse.


What Credential Sprawl Is

Credential sprawl is what happens when the number of places that hold secrets grows faster than your ability to track and control them. It’s not a new problem — it predates AI by decades. Every ops team has stories about finding API keys in commit histories, credentials in old Jenkins jobs, service account passwords in a Google Doc someone shared “just temporarily.”

The traditional response is process: secret scanning tools, regular audits, least-privilege policies, rotation schedules. These help. They don’t solve the problem, but they keep it manageable.

What makes AI agents different is velocity. Traditional applications are deployed deliberately. There’s a code review, a deployment pipeline, someone who thinks about what credentials the application needs. AI agents are deployed casually. “Let me set up a quick agent to handle X” is a one-hour project. By the end of it, an agent that can access your CRM, your email, and your payment processor is running somewhere, holding API keys to all three.

Multiply that by every developer and every team that’s experimenting with agents — which, in 2025 and 2026, is most of them — and you get credential sprawl at a scale and speed that traditional process can’t keep up with.


How Agents Make It Worse

Let’s count the ways:

1. Agents need more credentials than traditional services

A microservice typically needs credentials for a few downstream dependencies it was specifically designed to call. An AI agent is designed to be flexible — that’s the point. It might call ten different services, and tomorrow you might add three more. Each new capability is a new credential. The credential surface grows with the agent’s capabilities.

2. Credentials live in prompts

Standard practice for giving an agent access to a service is to put the credential in the system prompt or environment and let the LLM use it directly through tool calls. This means your Stripe secret key might be, literally, in the text that gets sent to OpenAI’s inference API every time the agent runs.

Is OpenAI logging your prompts? Probably not, per their policies. But the question shouldn’t even arise. The key shouldn’t be in the prompt.

3. Agent context windows are not secrets

Here’s a thing that’s easy to forget: the context window of an LLM is plaintext. It can be logged, it can be printed for debugging, it can be extracted by a prompt injection attack, and it can be inspected by whoever operates the model. Putting a credential in an agent’s context is not like putting it in a secure vault — it’s more like putting it on a whiteboard in an office where lots of people walk through.

4. Multi-tenancy and agent platforms

As more teams use hosted agent platforms, the blast radius of a platform compromise grows. If your agents are running on a shared platform and that platform is compromised, every credential held by every agent on that platform is at risk. The aggregated credential value across a popular agent hosting platform is an extremely attractive target.

5. Agents spin up agents

Agentic workflows increasingly involve one agent spawning others. An orchestrator agent delegates to subagents. Each subagent might need its own set of credentials, or it might inherit the parent’s credentials. In either case, the credential surface is now recursive. Tracking who has what access is exponentially harder.


The Blast Radius Problem

The reason credential sprawl is dangerous isn’t just that credentials might leak — it’s what happens when they do.

Traditional credential leaks are bad. An attacker with your Stripe key can create charges or exfiltrate payment data. An attacker with your AWS credentials can spin up infrastructure or access S3 buckets. These are serious incidents that cost companies millions of dollars.

An attacker with an AI agent’s credentials doesn’t just get the credentials — they get the agent’s access. If your customer support agent has been granted access to read customer PII, modify orders, and send emails on your behalf, a compromise of that agent isn’t a credential leak. It’s a full-capability breach of everything the agent can do.

The blast radius scales with the agent’s capabilities. And because agents are often given broad capabilities to be useful, the blast radius is often large.


What Doesn’t Work

Before talking about solutions, it’s worth being honest about why the current approaches fall short.

Secret rotation helps, but it’s reactive and operationally expensive. Rotating a key that’s embedded in twenty agent instances means finding all twenty, updating them, and hoping you didn’t miss any. More importantly, rotation doesn’t help in the window between a credential being leaked and you noticing it.

Least privilege is the right instinct — give each agent only the permissions it needs. But least-privilege is hard to maintain over time. Agents’ capabilities expand. Permission audits slip. Six months later, the “read-only CRM agent” has write access because someone added it to handle a use case and never revisited the policy.

Secret scanning catches credentials in code and git history but doesn’t help with credentials in environment variables, system prompts, or runtime context. It’s a safety net for one specific class of mistake.

Vault solutions like HashiCorp Vault or AWS Secrets Manager address storage, but they still give the agent the secret. The secret ends up in the agent’s memory at runtime. A vault that hands you the secret is better than a .env file, but it doesn’t solve the problem.


The Architecture That Works

The solution isn’t to store secrets better — it’s to keep secrets out of agents entirely.

The key insight: agents don’t need credentials if they can prove who they are.

Here’s the model:

  1. Each agent has a cryptographic identity — a DID. Its private key never leaves a secure enclave. It never appears in the context window.

  2. When the agent needs to call an external service, it sends a signed request to a credential proxy — something like Layr8’s Key Shield. “I am agent X, and I want to call the Stripe API to create a payment intent with these parameters.”

  3. The proxy verifies the agent’s identity against its DID document. It checks policy: is agent X allowed to call Stripe? For this amount? At this time?

  4. If authorized, the proxy makes the API call using the stored credential, which the agent never sees. The response comes back to the agent.

  5. The entire interaction is logged with the agent’s identity signature. Not just “a Stripe call was made” but “agent X, identity verified, made this specific call at this timestamp.”

This architecture produces a system where:

  • Credentials never appear in agent context
  • Every action is attributable to a specific, cryptographically verified identity
  • Revoking an agent’s access is instant and surgical — other agents are unaffected
  • Credential rotation, if ever needed, happens in one place (the vault), not across all agent instances

Starting Small

You don’t have to solve credential sprawl all at once. Here’s a pragmatic starting point:

Immediate: Audit what credentials your current agents hold. Make a list. You’ll probably find it’s more than you think.

Near-term: For any new agents you deploy, use an identity-based approach from the start. It’s much easier to build right than to retrofit.

Medium-term: Migrate your highest-risk agents first — the ones with access to payment systems, customer PII, or production infrastructure. These are the ones where a breach is most costly.

Ongoing: Treat agent credential access the same way you treat human access: periodic review, least privilege, audit trail.

The tools to do this correctly exist today. The question is whether you build the discipline now, while your agent footprint is still manageable, or later, after the first incident.


The Bottom Line

Credential sprawl in traditional software is a problem that good process can manage. Credential sprawl in AI agents is a structural problem that demands a structural solution.

Agents need the ability to act, but they shouldn’t need to hold secrets to do it. Cryptographic identity — DIDs, DIDComm, hardware-backed vaults — gives you a model where agents prove who they are without holding what they can access.

The agent economy is growing fast. The teams that build on the right foundation now will spend 2027 scaling. The ones that don’t will spend 2027 doing incident response.
